Plan a weekly meeting that ends on time

A weekly meeting is useful when each person leaves it knowing what to do next. It is a waste when it turns into a long status report that nobody needs. A short, fixed plan keeps it useful.
Before the meeting
Ask each person to write two or three lines in a shared note one hour before the start: what they finished, what they plan next, and where they are stuck. Read the note before you join.
A fixed agenda
- Five minutes: read the shared note in silence
- Ten minutes: talk only about the items where someone is stuck
- Five minutes: agree who does what before the next meeting
Keep the talk short
When a topic needs more than two minutes, move it to a separate talk with only the people it concerns. Write the topic down so that it does not get lost.
A good meeting ends with a list of names and tasks, not with a list of topics.
After the meeting
Add the agreed tasks to the shared note, each with one name and a date. Start the next meeting by reading that list.
